Japan Built the Category, Then Stepped Back — What Happened?

ASIMO made humanoid robots a mainstream idea two decades before the current boom. So why isn't Japan leading it?

For most of the 2000s and 2010s, if you asked a random person to picture a humanoid robot, there's a good chance they pictured ASIMO — Honda's robot ran, climbed stairs, and poured drinks in demos years before Tesla or Figure existed as companies. Japan effectively invented the modern public image of the humanoid robot. It is not, however, leading the current commercial wave.

What happened to ASIMO

Honda formally retired ASIMO's development program in 2018, redirecting the underlying research into mobility assistance and disaster-response robotics rather than continuing it as a standalone humanoid product. It's a genuinely instructive case: decades of technical leadership didn't automatically translate into a sustainable commercial product, because the underlying business case for a general-purpose humanoid simply wasn't there yet in 2018 the way it arguably is now.

Japan didn't disappear, it changed shape

Kawasaki Heavy Industries, a legacy industrial manufacturer rather than a startup, is developing its Kaleido platform with decades of heavy-machinery reliability engineering behind it — a genuinely different kind of asset than any venture-backed newcomer has.

Sony, Toyota, and a number of smaller firms continue humanoid-adjacent research, but much of it stays closer to the lab than to a shipping product, and less of it is publicly benchmarked against the current wave of Chinese and American commercial platforms.

The lesson other regions are drawing from it

ASIMO and Schaft (the Japanese DARPA Robotics Challenge standout that Google acquired and then quietly shut down in 2018) are both frequently cited across the industry as cautionary examples: extraordinary engineering can still fail commercially if it arrives before the market, the AI stack, or the cost curve are ready to support it. It's a big part of why so much of today's industry talks about manufacturing scale and unit economics as much as raw technical capability.
